A software project can lose momentum for many reasons. The original developer may become unavailable, an agency relationship may stop working, delivery may slow after repeated technical problems or an unfinished product may be left without anyone confident enough to release it.
This does not automatically mean the code must be abandoned. In many cases, a new engineering team can take over an existing software project, stabilise it and continue development. The important question is not simply, “Can somebody else read the code?” It is whether the business has enough access, ownership and evidence for a safe handover.

When does a software project need rescuing?
A project does not have to be completely abandoned before it needs help. Recovery work often begins while the product is still running but delivery has become unpredictable.

- only one person knows how to build, release or support the product;
- production incidents return because the underlying cause is never addressed;

- the business cannot confirm who controls the code repository, hosting, domains or third-party accounts; or
- the software is live, but the team is afraid to change it.
One warning sign may have a straightforward explanation. Several appearing together usually indicate a wider delivery problem. The earlier the business establishes the facts, the more options it is likely to retain.
Can a new software company take over an existing project?
Yes. Experienced teams regularly inherit applications they did not design or build. Good source code, current documentation and a cooperative handover make the work easier, but their absence does not necessarily make recovery impossible.
A new team can learn a system by examining the repository history, application behaviour, infrastructure, databases, integrations, support records and the people who use it. Automated tests and documentation help, but they are only part of the evidence.
The real obstacles tend to be outside the code itself: missing account access, uncertain intellectual property rights, unknown production configuration, unavailable credentials or a database that cannot be restored reliably. These issues should be identified before anyone promises a delivery date.

What should you secure before changing development partner?
Create an inventory before access to the current team disappears. It should cover the systems needed to understand, operate and change the product.
Contracts and software rights
Review the agreement with the existing developer or agency. Confirm what your organisation owns, what it is licensed to use and whether any third-party or open-source components introduce additional conditions.
Pay particular attention to source code, designs, documentation, databases, cloud configuration and other work created specifically for the project. Commissioning software does not by itself answer every ownership question. If the contract is unclear or rights are disputed, obtain appropriate legal advice before transferring or modifying the work.
Repositories and delivery systems
Confirm that the organisation can administer the source code repository rather than merely view one developer’s copy. Include branches, version history, release tags, automated build and deployment pipelines, package registries and infrastructure code.
Do not move passwords, private keys or production secrets through email or documents. Use a controlled handover, review permissions and rotate sensitive credentials when responsibility changes.
Hosting, domains and external services
List the accounts the product depends on, including:
- cloud hosting and server administration;
- domain registration, DNS and certificates;
- databases, file storage and backups;
- email, payment, analytics and messaging services;
- mobile app store and signing accounts;
- monitoring, logging and incident tools; and
- supplier portals and API integrations.
Where possible, these accounts should be held in the organisation’s name with individual, auditable access for suppliers. A shared login controlled by a departing developer is not a reliable handover plan.
Data and operational responsibilities
Understand what personal or commercially sensitive data the software handles, where it is stored and which suppliers can access it. If a new team will process personal data on your behalf, contracts, permissions and security responsibilities may need to be updated.
Also collect incident records, support requests, product analytics and known limitations. They often reveal risks that are not obvious from reading code.
What should the new team do first?
The first stage of software project rescue is to reduce uncertainty without creating unnecessary disruption. A sensible takeover usually moves through five connected activities.
1. Establish control and protect continuity
The team confirms access to the repository, environments, data, monitoring and critical services. It checks backups, identifies urgent operational risks and avoids changing production until there is a safe route back.
If the product is already serving customers, continuity comes before new features. A small stabilisation fix may be justified, but a broad redesign can wait until the system is understood.
2. Reproduce the software
A developer who has never seen the project should be able to build and run it in a suitable non-production environment. This exposes missing dependencies, manual setup steps, undocumented configuration and reliance on one person’s computer.
Being able to reproduce the application is one of the first signs that the new team is gaining genuine control.
3. Map the important paths
Not every file deserves the same attention. The assessment should follow the customer journeys and business operations that matter most, then connect them to the relevant services, databases and third-party integrations.
This creates a practical system map: what the product does, which components support it, where failures are most costly and where knowledge is missing.
4. Assess delivery, security and maintainability
The codebase is only one part of the review. The team should also examine how changes are tested, approved, deployed, observed and rolled back. Dependencies, access controls, exposed secrets, data handling and known vulnerabilities need proportionate attention.
The purpose is not to produce the longest possible defect list. It is to find the risks that could prevent safe operation or future delivery.
5. Create an evidence-based recovery plan
The findings should become a prioritised plan with clear decisions, dependencies and outcomes. Urgent work might protect data, restore reliable deployments or remove a single point of failure. Later stages can address architecture, usability and product improvements.
The plan should distinguish confirmed facts from assumptions. That makes cost and delivery discussions more honest and gives the business useful decision points instead of one large commitment.
Should you keep, repair or rebuild the codebase?
A rewrite can sound attractive when an inherited system is frustrating. It can also discard years of proven business rules and introduce a long period in which the old and new products must both be understood.
Equally, previous investment is not a reason to preserve software that cannot meet the organisation’s needs. The decision should follow evidence.
